How to assess your team's AI readiness, and what to do about it
Every leadership team is asking some version of the same question right now: are we ready for AI? Most are not getting a useful answer back.
IT teams assess AI readiness by looking at infrastructure: compute, APIs, data pipelines, security posture. That's one piece. But the harder piece (the one HR owns) is workforce readiness. Which roles change? Which people adapt? What happens to performance when AI handles the parts of jobs that used to be the basis for ratings?
This playbook covers the workforce side. It's for HR leaders and People Ops teams who need to move from abstract AI strategy to concrete workforce decisions.
Part 1: The 4-dimension AI readiness model
AI readiness for a workforce is not a single score. It's a profile across four dimensions, and each one drives different decisions.

Most organizations score unevenly across these. They may have strong technical readiness (data infrastructure) but low mindset readiness. Or the reverse: highly adaptive people in roles where the workflows are too undocumented to automate.
Your AI readiness profile determines your strategy. High skills + low mindset readiness = training focus. High mindset + low process maturity = process documentation sprint before any automation. Knowing where you are on each dimension tells you what to do first.
How to run the assessment
A practical AI readiness assessment runs at three levels: organization, team, and individual. Each produces different output.
- Organization-level: Survey all employees (5-10 questions). Assess current AI tool usage, confidence, and willingness to change. Segment results by department, tenure, and role type. This tells you where the pockets of readiness and resistance are.
- Team-level: Manager interviews plus process audits. For each team: what are the top 10 tasks by time? Which are already partially automated? Which could be? Which require human judgment that AI can't replicate? This is the foundation for role categorization.
- Individual-level: Skills assessments for people in high-AI-exposure roles. Not everyone needs this. Focus on the roles where AI will change what "good" looks like fastest.

Part 2: AI-augmented vs AI-resistant roles
Not all roles are equally exposed to AI. And the exposure is more nuanced than most frameworks suggest.
"AI will replace X jobs" headlines focus on task automation. That's real, but incomplete. The more useful frame for HR leaders is not replacement vs. survival, but augmentation vs. resistance.

How to categorize your roles
Walk through this process for each role in your organization:
- List the top 10 tasks for the role by time spent.
- For each task, rate: (a) Can AI do this now? (b) Will AI be able to in 12-24 months? (c) Does the task require physical presence, novel judgment, or interpersonal trust that AI can't replicate?
- Score the role: if more than 60% of tasks fall into "AI can do this now or soon," it's AI-displaced or AI-augmented depending on whether higher-order tasks remain. If judgment-dependent tasks dominate, it's AI-resistant.
- Validate with managers. Your task analysis is a starting point; managers know the nuance of each role that won't show up in job descriptions.
The output is a role heat map: where you have concentration in each category. This drives two decisions: who to upskill and where to plan for restructuring.
Part 3: The upskilling prioritization matrix
You can't upskill everyone at once. The question is who to prioritize, and most organizations get this wrong by defaulting to either "everyone who wants to" or "only technical roles."
The right prioritization is based on three factors: role AI-exposure, individual performance trajectory, and learning velocity.

The prioritization matrix
Combine role exposure and individual readiness into four quadrants:

What upskilling actually means in practice
AI upskilling is not a one-time training event. It's a change in how someone works. The programs that actually produce behavior change have three components:
- Tool-specific training: Hands-on practice with the actual AI tools the person will use in their role. Generic "AI literacy" courses don't transfer. Role-specific tool training does.
- Workflow redesign: Help employees identify which of their tasks to hand off to AI and how to integrate AI output into their existing workflow. This is where most programs fall short: they train tool use without helping people change how they work.
- Manager calibration: Managers need to update what "good work" looks like for AI-augmented roles. If someone is using AI to produce better outputs faster, their old performance benchmarks are wrong. Calibration sessions need to account for this.
Part 4: Performance implications of AI adoption
This is the part most HR teams haven't planned for. AI adoption changes what high performance looks like, and your current performance management system probably isn't ready for that.
Three things AI changes in performance management
1. Output volume increases, but quality differentiation narrows
When AI handles first-draft generation, routine analysis, or research compilation, everyone's baseline output goes up. The floor rises. But this also compresses the performance distribution at the bottom; the gap between your weakest and median performers shrinks as AI compensates for low performers.
This changes calibration. Your rating rubrics built on output volume become less useful. What differentiates high performers in an AI-augmented role is their judgment about when to override AI, how to direct it effectively, and how to handle the novel cases AI can't handle.
2. Speed increases faster than quality
AI adoption typically accelerates how fast work gets done before it improves the quality of that work. Teams that were producing 10 reports a week produce 25. But the 25th report may not be better than the old 10th. Just faster..
If your performance metrics are volume-based, you'll see apparent performance gains that don't reflect actual improvement. This is a calibration problem. HR needs to work with managers to update output metrics when AI changes the production equation.
3. Collaboration patterns shift
In AI-augmented roles, collaboration often moves from "help me think through this" to "review what I produced." This changes how people show up in organizational network analysis. Strong performers in AI-augmented roles become better reviewers and editors rather than original contributors. ONA metrics that track advice-seeking may need to be reinterpreted.

The AI adoption performance curve
Most employees go through a predictable curve when adopting AI tools:
- Novelty phase (weeks 1-4): Productivity dips. Employee is learning the tool, making errors, rechecking AI outputs. This looks like underperformance on standard metrics.
- Integration phase (weeks 5-12): Productivity recovers to baseline. Employee has figured out basic tool use.
- Leverage phase (weeks 13+): Productivity exceeds pre-AI baseline. Employee has restructured their workflow around AI, not just added it on top.
Most performance reviews catch people in the novelty or integration phase and rate them lower than their pre-AI baseline. This is a calibration failure. HR teams need to flag AI tool adoption periods in the performance review cycle and adjust expectations accordingly.
How to run the assessment: a 6-week roadmap

Five mistakes to avoid
- Treating AI readiness as an IT project. Workforce readiness is an HR project. IT can assess infrastructure. HR has to assess the people.
- Surveying without following up. An AI readiness survey that produces a score and no action destroys trust. Make the follow-up plan before you send the survey.
- Upskilling without updating performance expectations. Training people to use AI tools while rating them on pre-AI metrics sends a contradictory message. Performance management has to change in parallel.
- Ignoring the AI adoption performance dip. Employees adopting AI tools often look worse on short-term metrics before they look better. If you're running reviews during early adoption, adjust expectations explicitly or you'll rate your best adopters down.
- Making headcount decisions before the assessment is done. Restructuring decisions based on AI exposure before you have actual role data are guesses. The assessment takes six weeks. Make it before cutting or restructuring teams.
