Step 1: Prepare Early (Two Weeks Before)

Don't wing calibration. Create a simple scorecard showing:

  • Current status (on track, off track, exceeded)
  • Why (one sentence)
  • Rough rating (exceeding, meeting, developing)

This doesn't have to be fancy. A shared spreadsheet works. The key is having it visible to your management team before individual reviews start.

Step 4: Run the Review Conversation (Two-Way Talk)

Here's what works. Forty minutes, two-way conversation, focused on past and future.

Open with: "I want to talk about what you've accomplished in the first half and what I'm seeing as opportunities for the second half. But first, I want to hear from you."

Let them go first. Ask:

  • "How do you feel about your progress against those January goals?"
  • "What are you proud of?"
  • "Where are you stuck?"
  • "What do you need from me to finish the year strong?"

Then share your perspective on their performance. Stick to specifics. Not "you're not a team player" but "in the April project, I noticed you didn't loop in design early, which caused rework."

Then ask: "What do you want to do in H2? Same role, growth opportunity, lateral move?" If they've been ramping up and crushing it, tell them what's possible next. If they're struggling, talk about how to get support.

End with: "Here's what I'll follow up on, and here's what I'm counting on from you." Write it down and send it to them after.

Step 5: Calibrate and Communicate Results

After all individual reviews are done, bring the management team together and gut-check the pattern.

Are the high performers across departments being treated consistently? Did you unfairly dock someone for something out of their control? Did you miss someone's contributions because they're quiet?

Use your scorecard. Talk through any outliers. Adjust if needed.

Then communicate the results to the team clearly. Not "we did reviews" but "here's what we observed overall in H1, here's where we need to focus in H2, here's the comp adjustment for the following people, here's what success looks like for the rest of the year."

This signals to the whole team that reviews matter, that calibration is real, and that performance is connected to outcomes.

Common Mid-Year Review Mistakes (And How to Avoid Them)

Mistake 1: Basing Reviews on Vibes, Not Data

This happens constantly. The person who speaks up in meetings gets graded higher than the person who does quiet, deep work. The extrovert seems more competent even if their output is lower.

The fix: Build your scorecard off work, not personality. What did they ship? What goals did they hit? What were the blockers? If you can't back up a rating with a concrete example, you're rating personality, not performance. Reframe it.

This is also where structured feedback from peers helps. If you've only heard from the person directly, you have a skewed picture.

Mistake 2: Using Past Annual Reviews as the Baseline

"Last year I rated them as meeting, so I'll rate them as meeting again" is how mediocre people get locked into mediocrity.

Each cycle is fresh. Compare them to their own goals, to the bar for their role, and to peers at the same level, not to their previous rating.

Especially at mid-year: if someone did "developing" work in January-March but "exceeding" work in April-June, their mid-year rating should reflect June-level performance, not average it down to January.

Mistake 3: Being Vague About Why Someone's Rating Changed

If someone was rated "meeting" annually and you're now rating them "exceeding" or "developing," they need to understand why.

Don't say: "You're not really a team player." Instead: "In Q1, the team felt like you were keeping information in silos. I noticed this in [specific situation]. In Q2, you shared the roadmap with the design team proactively, and it showed. That's the shift I want to see continue."

People can fix what's specific. They can't fix "culture fit."

Mistake 4: Docking People for Goals That Were Unrealistic

If you set a goal in January that assumed perfect conditions and three things blew up, be real about it.

You can still say: "The goal was ambitious, and we hit headwinds. Let's talk about what actually mattered in Q1 and reset for Q2." That's different from: "You missed the goal, so you're developing."

Unrealistic goals create a culture where people either sandbag (set easy goals they'll definitely hit) or burn out (kill themselves to hit impossible ones). Neither is good.

Mistake 5: Mixing the Review with the Raise

The review should be about what happened and where they're headed. The raise should be about market rate, performance, and equity relative to peers. Keep them separate, even if it's just a few days apart.

Consistency:

  • Are people in the same role with similar performance getting similar ratings?
  • Did you weigh different roles fairly (compare engineers to engineers, not engineers to designers)?

Fairness:

  • Did you dock anyone for something outside their control? (Unclear requirements, missing resources, team changes?)
  • Did you give anyone credit for work that wasn't theirs?

Specificity:

  • Can you back up every "exceeding" rating with 2-3 concrete examples?

  • Are your high performers going to feel like this was worth their time, or will they be looking to jump?
  • Did you give anyone in "developing" a path forward, or are you just criticizing them?
