About This Template

Cross-functional calibration is necessary when employees from different departments are compared in the same talent review or compensation pool. The problem: different teams have different rating cultures. An engineering manager's 'Meets Expectations' is often calibrated to a different bar than a sales manager's 'Meets Expectations' — even when the company uses the same 5-point scale.

Before comparing employees across functions, you must align on what each rating actually means. This template gives you a structured process for that alignment — before the individual employee discussions start.

Opening: Rating Culture Audit

Each department head shares their team's rating distribution. Surface systematic differences: does engineering rate higher than sales? Does one team have 0% 'Below Expectations'? Create shared awareness before alignment begins.

Cross-Functional Standard Anchors

Facilitator presents 3–5 anonymized employee profiles from different functions. Group rates each independently without discussion. Compare ratings — where do functions disagree most? Use gaps to calibrate standards.

Discuss employees who sit at rating boundaries or who must be compared across functions for talent decisions or comp pools. Calibrate using the shared anchors established earlier.

Review the cross-functional distribution: are some departments consistently higher or lower? If yes — is that real talent density difference, or rating culture? Agree on any distribution adjustments.

Facilitator Notes

Before the Session

  • Pull rating distributions for each department. Identify departments that are statistical outliers (significantly higher or lower than company average).
  • Prepare 3–5 anonymized cross-functional anchor profiles. Choose examples at each rating level, drawn from different departments so the group can't identify the function from the profile.
  • Brief each department head separately before the session: 'Your team rates 15% higher than company average — I'll be surfacing this in the session. Come prepared to discuss.'

Running the Session

  • The rating culture audit is the most important part of this session — don't rush it. When managers see that their team rates systematically differently from others, it shifts the conversation from 'my employees are better' to 'let's align our standards.'
  • During the anchor exercise: after ratings are submitted, show the variance. An anchor that gets a 3 from engineering and a 5 from marketing is a calibration gap, not a performance gap. Work to close it.
  • When a manager insists their high ratings are justified by actual talent quality, ask for cross-functional evidence: 'Which leaders outside your team have independently validated that assessment?' Peer-only evidence isn't sufficient for cross-functional calibration.

Why do different departments end up with different rating standards?
Different departments develop different rating cultures organically. Sales managers often rate more variantly (more top and bottom) because quota attainment provides clear differentiation. Engineering managers often rate more tightly (most people in the middle) because technical scope is harder to compare. These aren't good or bad — they're different cultures. Cross-functional calibration makes them visible so they don't distort talent decisions when departments are compared.
How do you calibrate employees who work across multiple teams?
For employees with cross-functional responsibilities, ask each manager who directed their work to provide a rating. Before the calibration session, average the ratings and flag any significant variance between managers — that variance is a signal worth discussing. In the session, ask: 'Does the variance in ratings reflect a genuine performance difference across contexts, or a manager calibration difference?'
What should come out of a cross-functional calibration session?
Three outputs: (1) a documented set of cross-functional calibration anchors — specific examples of what each rating looks like, agreed to by all departments; (2) a finalized cross-functional rating distribution; (3) a list of any department-specific rating culture issues that need follow-up coaching with individual managers.
