About This Template

Remote employees are consistently rated lower than their in-office counterparts — not because they perform worse, but because they're less visible. When calibration depends on who the manager remembers, remote employees who aren't in hallway conversations or Zoom calls lose ground even when their actual work is equivalent or superior.

Facilitator Notes

Async Pre-Work (Required for Remote Calibration)

  • For remote calibration, run an async pre-work phase before the live session. Ask each manager to submit contribution documentation for each team member 1 week before the session.
  • Format for async submission: (1) 3 specific project contributions with scope and outcome; (2) one cross-functional collaboration example; (3) proposed rating with written justification tied to level rubric.
  • After submissions are in, generate the distribution report and flag any manager with >25% rating variance between their remote and in-office employees.

Time Zone Facilitation

  • For global teams, consider splitting into regional sessions that feed into a consolidation session — not a single global session where some managers are joining at midnight.
  • Record all sessions with consent. Managers in inconvenient time zones can review the recording and submit any adjustments within 24 hours.
  • Send the distribution report and discussed cases to all managers as a post-session summary regardless of whether they attended live.

Should remote employees be calibrated in a separate session or integrated?
Integrated is strongly preferred. Separate sessions imply different standards, which often produces different outcomes. The goal is to calibrate all employees against the same standard — the difference is in the pre-work and bias controls, not in running separate tracks. Exception: for teams with significant geographic spread, regional calibration sessions that feed into a consolidation session can work well.
What's the most common calibration failure for remote teams?
